Summer preventative maintenance (PM) proves cooling. The first cold morning proves heat. Facilities management (FM) directors already have fall checklists and September sprint plans. The gap now is specificity: which HVAC failures show up at cooling-to-heating changeover, and which stores feel them first. A thermostat flipped to heat is not a test. Why cooling-season PM does not prove heating mode

Coil cleaning, refrigerant charge, and condensate drainage keep the store cool. They do not move a reversing valve, light a burner, or command outdoor-air dampers shut for morning warm-up. Pacific Northwest National Laboratory (PNNL) tells operators to confirm outdoor-air dampers close when the unit is off and during building warm-up in heating season. Energy-code economizer logic is the same idea: drop outdoor air to the ventilation minimum in heating so free-cooling leftover does not become reheat spend. A summer PM that never commanded that sequence leaves the first freeze as the first test.

Grocery vestibules, convenience store overnight setback, and quick-service restaurant (QSR) kitchens fail differently. The vestibule rooftop unit (RTU) is first impression. The c-store unit that sat in setback overnight must recover before open. The QSR kitchen needs heat that holds against hood exhaust and fryer load, not just a thermostat that says heat. Sequence by those assets, not by store number.

Own the outcome on critical maintenance and repairs that matter most to customer experience. A cold front door is not a ticket. It is lost dwell time before the guest reaches the aisle or the counter.

How to run changeover without another generic PM wave

Create one heating-changeover work order type with those four pass/fail fields. Do not bury them in a 40-line annual PM. Require photos of damper closed, flame or discharge temperature, and the thermostat or building automation system (BAS) changeover setpoint. Frequently Asked Questions

Is switching the thermostat to heat enough for cooling-to-heating changeover?

No. Changeover has to prove ignition or reversing-valve heat, damper close on warm-up, and recovery to occupied setpoint. A mode change without those tests leaves the first cold open as the first real failure.

Why do economizers matter in heating season?

Air-side economizers are cooling devices. If outdoor-air dampers stay open or cooling logic stays active, the unit heats against cold outdoor air. PNNL guidance is to close outdoor-air dampers during heating-season warm-up and hold minimum ventilation once occupied.

Should every climate band use the same changeover date?

No. Sequence northern and high-elevation stores first, then Midwest and Mid-Atlantic, then Sun Belt. Within a band, prioritize last-winter no-heat sites, vestibule RTUs, and equipment older than 12 years.

How should first-heat callbacks be scored?

Track same-asset heat tickets for 14 days after the changeover visit. A completion percentage without that callback rate hides the four failures above. Pair findings with TCO so a failed heat exchanger is not approved as another short-term part.
